Team Recalibration

A focused leadership RESET for service businesses that want more consistent performance from the team they already have.

Jono Heath - Team Recalibration

In a service business, your team does most of the work that defines the client experience and drives revenue. When performance varies more than it should, the consequences show up in your margin, rework, missed capacity, and uneven client service.

It also changes your own role. You spend your week chasing, checking, correcting, and re-explaining.

Team Recalibration is a structured process to find what is getting in the way and get your key people clear about what needs to happen over the next 90 days.

Not sure if the team is the main constraint?

A capable team can still need a RESET.

Team Recalibration is most useful when you have good people and real capability, but the team is not performing as consistently as it should.

You may notice that:

  • capable people are getting very different results
  • standards are being interpreted differently across the team
  • managers or team leaders are hesitant to make calls or address issues
  • decisions are made, but ownership and follow-through aren't clear later

Inconsistent execution has a commercial cost.

In a service business, team performance shows up in the numbers.

When capable people perform at materially different levels, it affects revenue, margin, capacity and client experience.

There is also a leadership cost.

When ownership and standards are unclear, owners and managers get pulled back into checking work, following up, answering questions, fixing mistakes and repeating expectations.

Over time, that consumes management capacity that could be used elsewhere

Start by working out what is actually creating the problem.

When team performance is inconsistent, motivation or accountability is an obvious place to look.

Sometimes that diagnosis is right.

In other cases, people are working inside a structure that has never made ownership, standards or decision rights clear enough.

"People aren't stepping up."

Ownership or decision rights may not be clear enough.

"We need more accountability."

Expectations or standards may not be explicit enough.

"We keep having the same conversations."

A decision may still be unresolved, ownership may be vague, or nobody is clearly responsible for following through.

Getting that diagnosis right matters. It shapes what we need to deal with before and during the Recalibration Day.

A structured process that starts before the team day and continues after it.

01 - PREPARE

Business 360 & Team Input

Before the Recalibration Day, we build a clear picture of what is happening in the business and where the team is getting stuck.

You complete a Business Healthcheck and we spend 60–90 minutes working through the business direction, current performance, pressure points and the issues you want the team to resolve.

I also speak with or gather structured input from the people who will be in the room. I want to understand what they think is working, where they see friction and what they believe needs to change.

This means we arrive at the day with the important issues already identified rather than spending the morning trying to work out why we're there.

02 - RECALIBRATE

One-Day Team Recalibration

We spend a full day working through the issues identified during preparation with the people who need to be involved in the decisions.

The agenda is built around your business rather than a standard workshop format.

Depending on the situation, we may work through:

  • the few priorities that matter most over the next 90 days
  • what needs to stop, change or be simplified
  • who genuinely owns which outcomes
  • who is responsible for making which decisions
  • which standards need to be made explicit
  • how the team will review progress and follow up what was agreed.

The aim is to leave the room with fewer unresolved issues, and clear responsibility for what happens next.

03 - FOLLOW THROUGH

Quarterly Plan, Run File & Check-Ins

After the day, I turn the decisions we made into a practical Quarterly Plan and Run File.

It captures the agreed 90-day priorities, who is responsible for key actions, and how the team will stay on track.

We then have a follow-up conversation shortly after the Recalibration Day to make sure the first actions are underway, followed by another check-in several weeks later to review what has been implemented, what has not happened yet and what needs attention.

The purpose is simple: the decisions you make in the room need to change what happens in the business afterwards.

This is not a team-building day.

Team Recalibration is a working session focused on the real issues affecting how the team operates and performs.

Jonathon Heath Team Recalibration FacilitationIt is not:

  • a motivational or culture workshop
  • generic professional development
  • an exercise in getting everyone to agree
  • outsourced HR or performance management
  • a substitute for you leading the team afterwards

Team dynamics and relationships may come into the conversation where they affect the work, but the focus stays practical: understand what's getting in the way, make the decisions that need to be made, and leave people clear about what happens next.

We only proceed if the team day makes sense

The preparation stage also confirms whether Team Recalibration is the right intervention.

If the initial work shows that the business is not ready for a team day, or that another approach would be more useful, we stop there and refund any fees paid.

Practical questions about Team Recalibration

Does the whole team need to attend?

Not necessarily. The right group depends on what your business needs to resolve. For smaller organisations, it may mean the entire team. For larger ones, the most useful group is typically you and the people with genuine operational or leadership responsibility. We work this out during the preparation phase.

What if the issue is really one person?

We test this during preparation. If your main challenge is an individual performance issue, a full Team Recalibration is rarely the right tool. The team day is designed for situations where there is a meaningful structural, priority, or communication challenge for the group to resolve together.

Is the Recalibration Day in person?

Yes. The standard format is a one-day, in-person working session. Having everyone in the same room makes it much easier to work through complex issues, make decisions together, and leave with a shared understanding of what has been agreed.

What if I need a different type of support?

If you know something is wrong but are not yet clear if the constraint is your team, your pricing, your capacity, or your business design, we should start with the Business Model Diagnostic.
If your main challenge is your own ongoing leadership workload, delegation boundaries, and day-to-day decision-making rhythm, Leadership Rhythm Advisory is likely the right path.

If you want more consistent execution from the team you have, we should talk.

We’ll start with a short conversation about what you’re seeing in your business and what has prompted you to look at the team now.

If Team Recalibration is the right fit, we can plan the next steps. If another approach makes more sense, I’ll let you know.
